Case 1 Major office equipment manufacturing and sales company
Theme: Formulation of EC business expansion strategy
While the core EC business for the specific B2B market was sluggish, the adjacent market was excepted to accelerate in EC business. In order to acquire new growth area of business, we evaluated and identified KSF of the promising adjacent market and formulated strategy for the adjacent business by leveraging strength of existing businesses.
In addition, we estimated the business scale that can be targeted in the target market for each strategic option, and helped put together mid- to long-term investment plans.
Case 2 Jewelry wholesaler
Theme: Growth strategy planning
Although the company was leading the jewelry distribution market as the largest jewelry wholesaler, it was aiming to make a non-conventional growth.
We supported the planning of domestic and overseas growth strategies, which include reviewing the product portfolio, drastically changing the business format, and restructuring purchasing and sales channels on a global scale. By involving stakeholders in the company, we were able to formulate a plan in which management and Gemba work together.
Case 3 Major food manufacturing and sales company
Theme: SCM operation process improvement
As a result of an internal self-inspection, it was confirmed that the process and the scope of responsibility of each function in the entire SCM needed to be reviewed, and enhancement of the SCM function was required.
SCM functions became stronger and more effective by implementing a risk assessment of the entire SCM, reconstructing the business processes, and introducing a mechanism for the parties concerned to continuously promote improvement activities autonomously.
Case 4 Major retail store
Theme: EC business enhancement
With hundreds of stores nationwide, it has grown steadily based on its real store business until COVID epidemic raised immediate needs to strengthen EC business.
We supported the introduction of the new EC system, and then formulated an action plan to strengthen the integration of SCM functions in physical stores and EC business.
Case 5 Major hair salon
Theme: Organization reform
There were mixed groups of stylists, ones who have experienced the era of charismatic beauticians who took the world by storm, and the others who do not have such experience. While there was a difference in awareness between the stylists, they needed to adapt to the change in times as an organization and acquire young customers.
In order to shift from a structure that competes only with individual skills to a structure that can compete as an organization, we worked with the stylists and store staffs to clarify issues in stores and organizations, formulate solutions, and produce results.
